AI Value Realization and ROI Tracking

Baselines before launch, KPIs that survive scrutiny, dashboards leaders read, and a routine for retiring AI that is not working.

What it is

Most AI value reporting is retrofitted. Someone asks what the investment delivered, and the team reconstructs a baseline from memory. The resulting number convinces nobody, least of all the finance team.

We set measurement up before launch: what we are measuring, what it is today, how we will attribute change, and what result would cause us to stop. Then we build the dashboards and the routine that reviews them.

All projections we produce are explicitly labeled as projections, with assumptions visible. We do not present modeled benefit as delivered benefit, and you should be skeptical of anyone who does.

Who it is for

  • Executives funding AI who need credible reporting on returns
  • Platform owners preparing a business case for the next wave of investment
  • Organizations with multiple live AI use cases and no comparable measures
  • Teams who suspect some AI use cases should be retired but cannot prove it

What is included

The deliverables below are the default scope. We adjust them to your situation during scoping and confirm the final list in writing.

Measurement framework

A small set of KPIs per use case covering adoption, efficiency, quality and cost — chosen because they are attributable, not because they are easy.

Pre-launch baselines

Current performance captured and documented before the AI capability goes live, including seasonality where it matters.

Attribution approach

How you will distinguish AI effect from other change, including control groups or phased rollout where that is feasible.

Dashboards

An executive view and an operational view, built from platform data rather than hand-assembled slides.

Cost model

Licensing, consumption, build and run effort per use case, so value is weighed against real cost.

Optimization routine

A quarterly review with explicit continue, change or retire decisions and a named decision owner.

Process and timeline

Indicative timings for a typical engagement of this type. Your scope, environment and availability of stakeholders will move them.

  1. Weeks 1–2

    Define value

Agree what each use case is for and what evidence would show it worked.

  2. Weeks 2–4

    Baseline

Capture current performance and cost, with the data source for each measure documented.

  3. Weeks 4–7

    Instrument

Build dashboards and reporting, validated against a manual calculation before anyone relies on them.

  4. Quarterly thereafter

    Review and optimize

Run the review, make the continue/change/retire call, and record it.

Outcomes we aim for

These are the goals we design the engagement around. They are objectives, not guarantees, and the result depends on decisions and effort on your side as much as ours.

  • Reporting that holds up in front of a finance partner
  • Baselines captured early enough to be credible
  • Clear, documented decisions to retire AI that is not earning its cost
  • Example ROI models with assumptions stated — projections, never claimed results

A note on accuracy. ServiceNow releases change quickly. Treat the capability descriptions here as a general guide and confirm current features, licensing and prerequisites against the official ServiceNow product documentation for your release.

Questions

About ai value realization and roi tracking

What ROI should we expect from AI on ServiceNow?

We will not give you a number here, and a number from any consultant who has not seen your baseline is marketing. We build the model with your volumes, your cost per contact and your license cost, and we label the output as a projection.

What if the numbers show a use case is not working?

Then you have saved yourself the cost of scaling it. A measurement framework that can only produce good news is not measuring anything. Retirement decisions are part of the routine we design.

How long before results are meaningful?

Usually one to two full business cycles after launch, depending on volume. Shorter windows tend to capture novelty effects rather than sustained change.

Is ai value realization and roi tracking the right next step?

Tell us the symptom rather than the solution. If a different service fits better — or none of ours does — we will say so.
